There are times when we see mechanical seals leak and the leakage cames out between the gland plate and the stuffing box face. Sometimes leakage also takes place between the shaft and the sleeve. In this case, most sleeves have an o-ring to seal the clearance between shaft and sleeve. Should we be able to draw any conclusion on assumption just by knowing that from where the seal leaks.
 
There are a few things to consider. Do you have a split case pump? if so the leak between the Gland plate and stuffing box may be from the split. Are you using Gaskets or Orings? Check the Groove diameters if using Orings. Is the stuffing box face coroded and leaking through the face? If you have a gasket perhaps the clamping force is insuficient. What is the operating pressure and Product? what are the Oring materials? Shaft sleeve leakage may be a result of Oring damage during instalation. If you have an overhung pump check the step on shaft and remove sharp edges. Is Oring damaged when you inspect after leakage? If you have high pressure check Oring groove diameters. Oring compatibility may be an issue but you did not provide sufficient information. Check surface finish on shaft and make sure it is not damaged under Oring.
