We own Device-A.
Replacement cost =
a) $1000 or b) $500+return of core unit
If option B is chosen the replacement unit can not be shipped until the core unit is received by the manufacturer.
I relay info to boss and advise that we will use option B because we actually have possession of the core unit. I suppose option A is needed if your unit is lost/stolen/MIA. Anyway, we are in HUGE time crunch as unit must be at a job and functioning in two days. So I promise the manufacturer that if they would please send the replacement I will send the core and that the units will effectively cross in transit.
They agree and I receive the replacement unit. This was over a month ago and now I discover that we still have possession of the core unit. Apparently it was intercepted just as the Fed-X was about to whisk it away.
Boss now says he doesn't like the deal.
However, my promise is still hanging out there. What to do?

And the boss I had like that, ended up driving that company into the ground. He started doing that with every decision.
I agree with MikeH. I'd start looking.
In the meantime you should explain to the manufacturer the situation. Chances are they've had a boss like that too and will understand you were sincere with your promise.

So effectively you are on option A.
Tell them you're sorry, and please send you a bill for $1000 so that your boss can authorize payment.
